Cold email software: what the tool does and does not do
People switch sending platforms hoping to fix deliverability and are surprised when nothing changes. The sequencer was never the part that decided placement.
Cold email software is usually discussed as one category, which causes most of the confusion around it. There are two distinct layers, they solve different problems, and buying more of the first will not fix a shortage of the second.
The two layers
The sequencer is the software: it holds your lists, schedules messages, handles follow ups, stops on reply and reports on what happened. Instantly, Smartlead, Apollo, Lemlist, Woodpecker and the rest live here.
The inboxes are the infrastructure: actual mailboxes on actual domains, with their own authentication and their own sending reputation. A sequencer does not send mail on its own - it connects to mailboxes you provide and sends through them.

That right-hand column is the whole point. Placement is decided by the domain and mailbox the message is sent from. Changing sequencer changes none of those things, which is why switching platforms after a deliverability problem so often produces no improvement.
What a sequencer is genuinely good at
- Rotating sends across many mailboxes so no single one exceeds a safe daily rate.
- Stopping a sequence the moment someone replies, bounces or opts out.
- Spreading sends through working hours instead of firing them in a block.
- Rotating message variants so a hundred mailboxes are not sending identical text - writing those variants is still your job.
- Reporting reply rate per variant, per segment and per domain.
The first and last items matter more than they appear. Mailbox rotation is what makes running a large number of inboxes practical at all, and per-domain reporting is what lets you catch a single degrading domain before it drags a campaign down.
What to actually compare
Feature lists across the major platforms have largely converged. The differences that matter in practice are narrower than the marketing suggests.
- How mailboxes are priced. Per-inbox pricing gets expensive fast when you run a hundred; per-seat or flat pricing does not.
- Whether connecting many mailboxes is straightforward or a manual process repeated a hundred times.
- How granular the sending controls are: per-mailbox daily caps, randomised intervals, working-hour windows.
- Whether reporting breaks down by sending domain, not just by campaign.
- How reply detection handles out of office messages, which otherwise stop sequences incorrectly.
The first two decide whether the tool can operate at the scale your volume target implies, and they matter most to agencies carrying this cost per client. If reaching that target means a hundred mailboxes, a platform charging per inbox and requiring manual connection for each one is the wrong shape regardless of its feature list.
Built-in warmup
Most platforms include a warmup feature: mailboxes in a shared pool send mail to each other, open it and reply, building an engagement history before real sending starts.
It is useful and worth using, with a caveat. Warmup networks generate artificial engagement, and receiving systems have become better at recognising the pattern. Treat it as one input to establishing a mailbox rather than a guarantee, and keep a pool running alongside live sending rather than switching it off at launch.
Where inboxes come from
This is the part sequencer pricing pages do not cover, and it is usually the larger problem. Reaching three hundred cold emails a day at a safe rate means roughly a hundred Microsoft 365 mailboxes, because the safe rate is about three per mailbox per day.
A hundred mailboxes at retail licence prices is a significant monthly cost before a single message is sent, and each one needs its domain authenticated and verified. That provisioning work - domains, SPF, DKIM, DMARC, mailboxes, verification - is separate from the sequencer and has to happen either way.
